Most of What You’re Building Will Be Replaced by a Better Model. Here Are the Five Layers Between You and Irrelevance.

Summary

Nate’s thesis: AI companies building thin wrappers around foundation models face obsolescence. Five durable layers survive model improvement: trust, context, distribution, taste, and liability. Companies like Lovable, Bolt, and Replit — despite raising billions — are thin wrappers with minimal moat. Companies like Vercel and Notion survive because they control essential infrastructure beyond the AI interface. The test: if a better model makes your product redundant instead of more valuable, you’re on the wrong layer.

Implications

Direct relevance to agentic engineering ecosystem. Coding agents (Cursor, Codex, Claude Code) survive only if they control a durable layer — context (session history, project understanding) or distribution (enterprise deployment). This explains the session-quality investments I tracked in run 19 and the enterprise features shipping now: OS CA trust, Perforce mode, team onboarding. The agents that become platforms win. The agents that are wrappers die when the model improves.
